{"id":3128,"date":"2022-02-15T12:34:48","date_gmt":"2022-02-15T12:34:48","guid":{"rendered":"https:\/\/www.newplace.ch\/?p=3128"},"modified":"2025-03-27T13:33:45","modified_gmt":"2025-03-27T13:33:45","slug":"survivors-reorganisation","status":"publish","type":"post","link":"https:\/\/newplace.ch\/fr\/survivors-reorganisation\/","title":{"rendered":"Les \"survivants\" sont souvent oubli\u00e9s lors des mesures de r\u00e9organisation"},"content":{"rendered":"<div class=\"wpb_text_column wpb_content_element\">\n<div class=\"wpb_wrapper\">\n<p>La gestion des s\u00e9parations implique de nombreuses parties prenantes, mais la plupart du temps, l'accent est mis sur les personnes directement concern\u00e9es, les sup\u00e9rieurs hi\u00e9rarchiques et les d\u00e9cideurs en mati\u00e8re de personnel, qui doivent prendre et mettre en \u0153uvre cette d\u00e9cision strat\u00e9gique. Les personnes licenci\u00e9es se voient parfois proposer de nombreuses\u00a0<a href=\"https:\/\/newplace.ch\/fr\/outplacement-unternehmen\/\" target=\"_blank\" rel=\"noopener\">Programmes d'outplacement<\/a>\u00a0pour la r\u00e9orientation.<\/p>\n<p>Mais les licenciements sont aussi des \u00e9v\u00e9nements marquants pour les collaborateurs restants (survivors). Ces \"survivants\" ne re\u00e7oivent g\u00e9n\u00e9ralement pas assez d'attention. Pourtant, ce sont eux qui sont d\u00e9cisifs pour le succ\u00e8s futur de l'entreprise. C'est surtout en temps de crise que des collaborateurs engag\u00e9s et motiv\u00e9s sont essentiels \u00e0 la survie.<\/p>\n<p>Les cons\u00e9quences suivantes sont fr\u00e9quentes chez les survivants :<\/p>\n<p>Sentiments de culpabilit\u00e9, charges de travail suppl\u00e9mentaires, ch\u00f4mage anticip\u00e9, effondrement de la carri\u00e8re, perte de contr\u00f4le, augmentation de la pression de la concurrence et de la performance, strat\u00e9gies de survie (opportunisme), d\u00e9mission interne, ...<\/p>\n<p>Selon une\u00a0<a href=\"https:\/\/science.apa.at\/power-search\/12153270517096915672\" target=\"_blank\" rel=\"noopener\">\u00e9tude r\u00e9cente de l'Universit\u00e9 Johannes Kepler (JKU) de Linz<\/a>\u00a0la r\u00e9duction du personnel affecte m\u00eame la sant\u00e9 de ceux qui ne sont pas licenci\u00e9s. En l'espace d'un an et demi apr\u00e8s la r\u00e9duction, il y a eu 2,4 pour cent de prescriptions de m\u00e9dicaments en plus et 12,4 pour cent de jours de maladie en plus par trimestre parmi le personnel restant.<\/p>\n<p>L'effet de ce que l'on appelle le \"Layoff Survivor Sickness\", c'est-\u00e0-dire les r\u00e9actions retard\u00e9es et prolong\u00e9es \u00e0 un licenciement, a fait l'objet de diff\u00e9rentes \u00e9tudes depuis les ann\u00e9es 60. Mais, \u00e9tonnamment, selon une\u00a0<a href=\"https:\/\/www.kienbaum.com\/de\/publikationen\/trennungsmanagement-update-2021\/\" target=\"_blank\" rel=\"noopener\">\u00c9tude de la soci\u00e9t\u00e9 Kienbaum<\/a>\u00a0seulement 29% des entreprises interrog\u00e9es ont mis en place une gestion de la r\u00e9tention pour les employ\u00e9s restants.<\/p>\n<\/div>\n<\/div>\n<div class=\"vc_empty_space\"><\/div>\n<div class=\"wpb_text_column wpb_content_element\">\n<div class=\"wpb_wrapper\">\n<h2>Que peut-on faire en tant qu'entreprise pour r\u00e9duire les cons\u00e9quences n\u00e9gatives d'une r\u00e9organisation ?<\/h2>\n<\/div>\n<\/div>\n<div class=\"vc_empty_space\"><\/div>\n<div class=\"wpb_text_column wpb_content_element\">\n<div class=\"wpb_wrapper\">\n<p>Ce qui est important dans la\u00a0<a href=\"https:\/\/newplace.ch\/fr\/outplacement-unternehmen\/#phasen\" target=\"_blank\" rel=\"noopener\">Phase de planification des r\u00e9organisations du personnel<\/a>Il faut faire une analyse des parties prenantes et planifier et mettre en \u0153uvre des mesures pour toutes les parties prenantes sur la base de cette analyse. Les survivants r\u00e9agiront tr\u00e8s diff\u00e9remment \u00e0 la r\u00e9organisation et il est donc important de d\u00e9finir des mesures qui aident \u00e0 r\u00e9tablir la confiance. Les domaines suivants devraient \u00eatre au centre de l'attention :<\/p>\n<p><strong>Conduite :<\/strong>\u00a0Les dirigeants doivent essayer d'\u00eatre plus des leaders que des managers et d'\u00eatre encore plus pr\u00e9sents et accessibles qu'ils ne l'\u00e9taient d\u00e9j\u00e0. Les t\u00e2ches de leadership suivantes deviennent importantes : communiquer, \u00e9couter, diriger, valoriser, impliquer ou coacher.<\/p>\n<p><strong>Communication :<\/strong>\u00a0On ne communique jamais trop lors d'une suppression de poste. Il est indispensable de d\u00e9velopper une solide histoire de changement avec un groupe de discussion, de communiquer de mani\u00e8re proactive, respectueuse et valorisante.<\/p>\n<p><strong>Optimisation des t\u00e2ches et des processus<\/strong>Le licenciement d'un coll\u00e8gue a g\u00e9n\u00e9ralement un impact significatif sur la charge de travail de ses coll\u00e8gues. C'est pourquoi il est important de proc\u00e9der suffisamment t\u00f4t \u00e0 des optimisations de postes et de processus en impliquant les personnes concern\u00e9es, m\u00eame si la surcharge de travail ne sera que temporaire.<\/p>\n<p><strong>Gestion de la r\u00e9tention :<\/strong>\u00a0Parmi les mesures tr\u00e8s efficaces, il y a bien s\u00fbr aussi des instruments tels que la r\u00e9mun\u00e9ration, les formations, etc. pour valoriser les performances individuelles en situation de crise et renforcer la r\u00e9silience des collaborateurs.<\/p>\n<p>Conclusion : les \"survivants\" doivent \u00eatre au centre de toutes les r\u00e9organisations du personnel, m\u00eame si l'on ne doit se s\u00e9parer \"que\" de quelques personnes.
